V2500-A5: Riga ↔ Milan - Simultaneous Two-Way Swap

Riga ↔ Milan|48h|2×2,600 kg

Two engines. Two directions. Two complete documentation chains running in parallel. While most logistics operations have one CMR, one customs file, and one insurance policy - this one had double of everything, mirrored in reverse.

What happened

Every engine movement generates its own paperwork trail: EASA Form 1 release certificate, CMR consignment note, customs transit declaration, cargo insurance policy, and driver briefing documents. In a two-way swap, our operations team was managing two of each - one set for the Riga-to-Milan engine and a mirror set for the Milan-to-Riga engine. A single document error on either side could ground both shipments.

What made it difficult

  • 12 EASA Form 1 certificates with different release references
  • 22 CMR consignment notes with mirrored sender/receiver fields
  • 32 cargo insurance policies - different values, different underwriters
  • 4Any paperwork delay on one engine blocks the other by cascade

How we handled it

We assigned one project manager who owned both documentation chains. Every document was color-coded: green for the Riga-to-Milan engine, blue for Milan-to-Riga. EASA Form 1 certificates were cross-referenced against each engine's maintenance records before loading. CMR notes were prepared in duplicate with pre-filled receiver details so drivers could cross borders without calling the office. Both insurance policies were activated simultaneously through the same broker. The result: zero document errors, zero border holds, zero confusion between the two engines.
