China → Latvia: 18 Containers + 6 Trucks - Pitch Infrastructure for Multiple Sites
18 containers plus 6 trucks sounds like a big shipment. The real challenge was what happened after they arrived - distributing components to 7 different sites across Latvia simultaneously. Each school and stadium had its own timeline, its own access constraints, and its own installation crew working at a different pace.
What happened
Each of the 7 sites needed components in a specific sequence - you cannot lay turf before drainage is in, and you cannot install goals before the pitch surface is ready. With 7 addresses across Latvia, some rural schools with single-lane access roads and some city stadiums with restricted delivery hours, getting the right parts to the right place at the right time was a scheduling puzzle.
What made it difficult
- 17 delivery addresses across Latvia - each with different access (rural schools with gravel roads vs city stadiums with loading docks)
- 2Component sorting by destination at warehouse - every pallet had to go to the correct site
- 3Coordinating with 5 installation crews who each work at different speed and on different schedules
- 4Sequence matters - drainage before turf, turf before goals, lighting last - wrong order means idle crews
- 5Mixed origins arriving at different times - sea containers over 2 weeks, European trucks in 3-4 days
How we handled it
Our warehouse in Riga became the sorting hub. Every container was unloaded, and pallets were color-coded by destination site. A dedicated delivery schedule was built for each of the 7 locations, matched to the pace of its installation crew - faster crews got more frequent deliveries. European trucks with lighting and underlay were timed to arrive at the warehouse just before each site reached that installation stage. Buffer stock was kept for delays so no crew ever waited for parts.
